Find the leak

Leads not turning into sales? Find which of the four leaks is yours

When leads are not turning into sales, the cause is nearly always one of four leaks: replies go out too slowly, follow-up stops after one attempt, enquiries are scattered so some never get worked at all, or the conversation never actually asks for the booking. Fix the leak you have, in that order, before spending more on marketing. More leads through a leaky funnel just wastes more money.

Leak 1: the reply came too late

Most enquiries go to two or three businesses. The first reply usually gets the conversation, and the conversation gets the sale. If your average reply time is measured in hours, this is your leak. The fix is an instant automatic acknowledgement plus a reminder to respond personally, covered in detail in how to reply faster to leads.

Leak 2: follow-up stopped after one attempt

One reply, then silence, is not follow-up. Many buyers need a nudge days later, after the kids are in bed and the quotes are compared. A polite chase after three days and again after a week converts a surprising share of "gone quiet" enquiries. That is the heart of a follow-up system, and you can chase without feeling pushy.

Leak 3: enquiries are scattered, so some never get worked

Voicemail, Messenger, WhatsApp, email, a website form. Five doors, no list. Some enquiries are not lost to a competitor, they are simply never seen again. One shared inbox with every enquiry in it, like a simple CRM provides, closes this leak completely.

Leak 4: nobody asked for the booking

Read your last ten conversations honestly. Did they end with a question, like "Shall I pencil you in for Tuesday morning?", or did they end with information and silence? Helpful answers without a next step feel polite but close nothing. Every conversation should end with one small, easy question.

A real-world example

A landscaper with plenty of enquiries and few jobs assumed his prices were the problem. Counting one month honestly: 19 enquiries, average first reply 6 hours, zero second follow-ups, and 4 enquiries never answered at all. Nothing was wrong with the prices. After an instant reply, a three-day chase message, and one inbox, the same volume of enquiries produced roughly double the booked work.

Ask yourself

Could this be happening in your business?

  • You get compliments on quotes, then silence
  • Your average first reply is slower than an hour
  • You cannot say exactly how many enquiries arrived last month
  • Conversations end with information rather than a proposed next step

Diagnose before you spend. Count last month's enquiries, reply times, and follow-ups. The free guide includes the exact checklist.

Fix the funnel before buying more leads

Marketing gets the blame, but the funnel is usually the culprit. The order to fix things: instant replies first, then automatic chasing, then one inbox, then asking for the booking. Tools like GoHighLevel handle the first three automatically, which leaves you just the human part: the ask.

Common questions

How do I work out why my leads are not converting?

Count one month honestly: enquiries received, average time to first reply, number of follow-ups per quiet enquiry, and how each conversation ended. The weakest number is your leak.

Is it my prices?

Less often than owners think. If people enquire, your rough price range did not scare them away. Silence after a quote is usually a follow-up failure, not a pricing failure.

How many follow-ups should a quiet lead get?

Two or three polite nudges over one to two weeks. One after about three days, another about a week later. Most businesses send zero, so even one puts you ahead.

What is a reasonable enquiry-to-sale rate for a local business?

It varies hugely by trade and job size, so benchmark against yourself: measure this month, fix one leak, measure next month. Doubling your own rate matters more than matching an industry average.
